It is currently heated by a gas fireplace in the living room and electric baseboards upstairs. Any idea of the cost to install a HI eff gas furnace and duct work?

Call and get quotes; they are free. Ultimately, you will have to do that anyway. if you are trying to see if it is feasible (economically) then how can you take the advice give here (mine included) to see if it is? What if you are given a low ball price here and then it turns out much more expensive and you can’t do it? What about the opposite, people here say it is more expensive than it really is and you decided not to do it, but it made economic sense as the costs were really lower.

I think that your just looking for a ball park figure for planning/budgeting purposes.
As others have stated you will get more solid prices by having contractors come and see to whats needed.
The duct work will not be less than $3000 and a furnace will not be less than $2500 so about $6000 total and possibly more.

Like practically all of us here on Yah, we are not truly in the position to give you a fair estimate because we live in different parts of the country, and the cost of material and labor greatly varies by location. With that said, your best bet to avoid getting ripped off is to get free estimates from other local furnace/heating contractors in your area in order to compare all the estimates for the best one–apples to apples, figuratively speaking.
Call around for free estimates. In fact, here, for your convenience, here’s a handyman site that has a section dedicated to furnaces, etc., where you’ll find a text-link ad that offers up to four (4) Free estimates from such local contractors in your area (it’s the text-link towards the middle of the page that says, “Find Local Heating & Cooling Pros. Get Up to 4 Quotes Now…Free”):http://yourhandymanzone.com/Your_Handyma…
Guessing on here is not as productive as getting a quote upon which you can rely. Get the free estimates to come to a conclusion on your own.

It depends on where you live and how big your house is. We had to have the ducts replaced and that cost us $3000, it would have been another $6000 if we had needed the replace the unit. I imagine to put all new stuff in, it would cost even more because the house isn’t even set up for it.
